Taking a seed-stage SaaS from gut feel to numbers

My current role. As COO of Cadenza I own the full operation: commercial, onboarding, finance and engineering delivery. The company was growing faster than its own visibility into the numbers, and that's where I started.
- I built seven operating dashboards — cockpit, commercial, onboarding, customer health, revenue and retention, cash conversion and engineering — combined into a single suite we still run on today
- That suite immediately exposed what nobody could see: phantom deals in the pipeline, credit notes caused by a leak in the billing process, re-billable receivables nobody was chasing, and a sharp drop in product engagement after April
- The biggest structural problem was post-sale ownership: there was none. I reassigned it and anchored it in the operating cadence
- I held back a major product release that was about to land on an immature codebase with no QA gate, and replaced it with a feature-flagged rollout carrying a rollback threshold
- The operating cadence I set up is still running: weekly rhythm, board reporting, and one set of numbers everybody steers on
